PRODUCT COMMERCIALIZATION

BizGeo Projects: Building a Business Around a Product

Turning an emerging digital platform into a commercial opportunity through product strategy, audience development, and monetization.

The opportunity: A product in search of a business model

During our annual product roadmap planning, I was introduced to BizGeo, an emerging map-based platform designed to help members explore commercial real estate data.

The technology presented exciting possibilities, but there was a business challenge. Previous products developed through the same innovation group had struggled with adoption, and BizGeo was initially designed as a members-only experience without a direct advertising revenue model.

Working with a fellow VP and our external product innovation team, we began exploring a different approach: Could we create a more accessible, commercially viable product that would generate revenue while introducing audiences to the broader platform?

Step 1: Finding the commercial opportunity

Through recurring product strategy sessions, we explored how to extend BizGeo beyond its original members-only use case.

We identified an opportunity to develop a lighter, map-based experience focused on commercial real estate projects—information that was already relevant to our audiences and advertisers.

The concept offered several strategic advantages:

  • Immediate monetization: Create a new sponsorship product with a clear value proposition for advertisers.

  • Audience development: Introduce a broader audience to the map-based experience before launching more advanced member features.

  • Product adoption: Build awareness and engagement around a platform that would eventually support a more robust product ecosystem.

  • Long-term growth: Establish a foundation for additional tools, features, and revenue opportunities.

Rather than treat BizGeo as a single product launch, we began thinking about it as a platform with multiple potential business models.

Step 2: Adapting the strategy to real-world constraints

Our initial concept relied on commercial real estate data already powering the members-only product.

However, data licensing restrictions limited our ability to make that information publicly available.

Instead of abandoning the commercial opportunity, we reconsidered the underlying customer need: helping audiences discover and explore significant real estate developments in their markets.

We identified an alternative in our own editorial coverage.

An earlier projects product had demonstrated advertiser demand but relied on manual editorial updates, making it difficult to maintain current information and sustain its commercial value.

We evolved BizGeo Projects into an open, sponsorable experience that aggregates editorial coverage into a map-based project discovery tool.

This approach allowed us to leverage existing content, reduce dependence on restricted third-party data, and create a more sustainable product model.

Step 3: Building a product and platform roadmap

As the concept developed, we expanded the strategy beyond the initial sponsorship opportunity.

We began defining a roadmap that connected near-term commercial features with future capabilities across the broader BizGeo platform.

The strategy established a progression:

  • Launch an accessible, sponsorable projects experience.

  • Build audience awareness and adoption of the map-based interface.

  • Expand product functionality and sponsorship opportunities.

  • Introduce additional tools and more advanced member experiences over time.

The goal was to make each stage of product development support the next, connecting near-term revenue opportunities with longer-term engagement and membership growth.

Step 3: From strategy to market launch

The launch of the Fort Worth Business Journal created an opportunity to introduce the first version of BizGeo Projects alongside a new digital market experience.

Working across product innovation, editorial, and commercial teams, we brought the initial product to market in 2026.

The first release established the foundation for a broader rollout across our markets in 2027, with additional functionality planned as the platform evolves.

Sales teams have already begun selling annual sponsorships for the upcoming year, establishing an early commercial path ahead of the national expansion.

The impact: Creating value at every stage

BizGeo Projects transformed an emerging members-only technology investment into a broader product and monetization strategy.

The work has delivered:

  • A new sponsorable product launched in Fort Worth.

  • An alternative content model that avoids public-data licensing restrictions.

  • A commercial strategy with annual sponsorship sales underway for 2027.

  • A phased roadmap connecting advertising revenue, audience adoption, and future member products.

  • A scalable foundation for national expansion and additional map-based experiences.

Rather than waiting for a fully developed platform to find its audience, we created an opportunity to build commercial value and product adoption incrementally.

The result is a strategy designed to grow a product into a sustainable business.
